Background

Villa Lumbung Ubud is a 4-room boutique villa with a private pool nestled among the rice fields of Ubud. Operating since 2021, the property has an excellent reputation — a 4.96 rating from 127 reviews on Airbnb, with the majority of guests from Australia, Europe, and the United States.

Despite being nearly fully booked throughout the year, owner I Nyoman Suadnyana identified a fundamental problem: almost all revenue was dependent on platforms beyond his control. OTA commissions were consuming AUD 8,500–9,500 per year, and after 3 years of operation, the villa had no guest database of its own.

Solutions Implemented

Months 1–2: Technical Foundation

A new website was built from scratch in English with an architecture optimized for SEO and conversion. The Cloudbeds booking engine was integrated with a real-time availability calendar and payments via Stripe (international cards) and Midtrans (local transfers). PageSpeed Score rose from 34 to 81 after image optimization to WebP, caching implementation, and migration to hosting with Cloudflare CDN.

LodgingBusiness + VacationRental + FAQPage + BreadcrumbList schema markup was implemented so the villa listing appears with rich results in Google — photos, ratings, and price ranges directly in search results.

Months 2–3: Content and SEO

Keyword research identified opportunities in: "private villa Ubud rice field view", "boutique villa Ubud direct booking", "villa Ubud private pool honeymoon", "pet-friendly villa Ubud". Eight content pages were created: the main page, 4 individual room pages, an activities page around Ubud, an FAQ page, and an "Ubud Travel Guide" page to attract informational traffic from tourists in the planning stage.

Months 3–4: Trust and Conversion

The Airbnb rating (4.96 from 127 reviews) was displayed prominently on the website as social proof. Six guest testimonials were selected with full names and countries of origin. A "Book Direct & Save 10% + Free Airport Transfer" badge was placed in the header and booking page. Email sequence setup: welcome email, pre-arrival (3 days before check-in with tips and upsell), post-stay follow-up (review request + repeat booking offer).

Months 4–6: Paid Traffic

Google Ads with a budget of AUD 300/month for high-intent keywords ("villa ubud private pool available", "ubud boutique villa direct book"). Campaign ROI: every AUD 1 generated AUD 8.40 in net revenue — far more efficient than the 18% OTA commission.

Key Insights

The most striking finding: total occupancy did not drop when the OTA share was reduced — it actually increased by 8%. Organic traffic and Google Ads filled the slots previously occupied by OTAs, but without commission fees. Direct booking guests also stayed an average of 0.8 days longer and spent 23% more per stay — they tend to be more engaged from the booking stage.

The commission savings of AUD 7,000+ per year already far exceeded the total website investment within the first year of operation.
